How community banks compressed credit-memo time from 25 to 15 hours

A working CCO’s view of what changes when AI lands in the commercial credit memo workflow, and why the time savings are the second-most-important outcome.

A commercial credit analyst at a $1.8 billion community bank spends 25 hours building a $4 million C&I memo. That is one analyst-week per memo. With five analysts producing eight memos a month each, the bank’s commercial credit shop is consuming roughly 1,000 analyst-hours per month on memo production. Most of it goes to the parts of the memo that never change between deals: the formatting, the financial-statement spreading, the boilerplate covenant language, the recurring industry context, and the structural narrative that the credit committee expects to see.

The bank’s competitor (a national institution two ZIP codes away with the same borrower-relationship pitch) produces the same memo in two hours. The difference is not analyst skill. The community bank’s analysts are veterans with 15 years of judgment that the national bank’s analysts cannot replicate. The difference is tooling. The national bank has invested in AI-assisted memo generation, validated it under SR 11-7, and trained its analysts to operate the tool. The community bank has not.

This piece walks through what changes when an AI-assisted credit-memo workflow lands at a $1B–$3B community bank: what the time savings actually look like, what governance discipline the deployment requires, and why the time savings are the second-most-important outcome.

The problem in CCO vocabulary

A senior commercial credit analyst at a community bank produces 6–10 commercial memos per month at 20–30 hours per memo. Roughly 60% of that time goes to work that does not require their judgment — pulling borrower financials into the spreading template, formatting the memo to credit-committee standards, drafting the recurring industry-overview sections, building covenant-package language from precedent, and producing the supporting documentation packet for the file.

The remaining 40% is the work the bank actually pays them for: the credit judgment, the structural recommendation, the management assessment, the risk identification, and the conversation with the relationship manager and the borrower. This is the work that distinguishes the community-bank credit decision from the national-bank credit decision. It is also the work that consistently runs long, because the analyst is exhausted from the 60% that came before.

The CCO sees this through three lenses:

  • Capacity. The analyst team is at full utilization. Loan officer demand has been steady. The next deal in the pipeline is sitting in queue because no analyst is available.
  • Quality. The 25th memo of the month is not as good as the 5th. Analyst fatigue produces missed risk identifications and weaker structural recommendations. The fatigue is a function of the volume, not of analyst quality.
  • Hiring. The CHRO has been trying to recruit a senior commercial credit analyst for nine months. The local talent pool is thin and expensive. The hire-or-build conversation is permanent.

Why this is harder than it looks

Most community banks who consider this build trip on three things: vendor selection that bypasses the SR 11-7 perimeter, a deployment that arrives without the analyst training needed to use it, and a documentation discipline that is set up to satisfy a vendor audit rather than an OCC examiner.

The vendor landscape has matured. nCino’s Banking Advisor went generally available in June 2024 with Northern Bank as the named first community-bank deployment. Moody’s Analytics has been demonstrating modular AI capability through its QUIQspread, Research Assistant, and Credit Memo products — its September 2025 demonstration compressed one specific memo prep workflow from 40 hours to 2 minutes (VentureBeat, September 2025). Baker Hill has named Marquette Bank as a deployment achieving 25% credit-memo time reduction and 70% paper-report elimination. Abrigo and Finastra (with Mainstreet Community Bank of Florida) are credible alternatives. The vendor stack works. The community-bank issue is not whether the tools exist — it is whether the bank deploys them in a way that survives examination and that the analysts will actually use.

The mechanism

The mechanism is straightforward when described clearly. The AI tool produces a first-draft memo from the bank’s structured borrower data — the spread, the call reports, the existing relationship file, the industry context. The first draft includes the standard structural sections (executive summary, borrower overview, financial analysis, industry context, structure and terms, covenant package, recommendation). The analyst then conducts the substantive review: verifies every figure, challenges the narrative, applies the credit judgment that the AI cannot replicate, modifies the structural recommendation, and produces the final memo.

The mechanism requires three layers of discipline beyond the tool itself:

  1. Tenant-isolated deployment

    The vendor's AI tool processes the bank's loan-file data in a tenant-isolated environment. Inputs are not used to train the underlying model. Inputs are not accessible to other tenants. The deployment satisfies Rule 1.6-equivalent confidentiality discipline that the OCC's third-party risk framework requires.

  2. SR 11-7 documentation in the bank's voice

    The model documentation — what the model does, what data it uses, how the bank validates it, what the effective-challenge cadence is — is written in the bank's institutional voice and signed by the CRO. Vendor templates are starting points; they do not become the bank's documentation without rewrite.

  3. Effective-challenge log per memo

    Every AI-generated memo has a log entry from the reviewing analyst documenting the substantive changes made during review. The log is the artifact that demonstrates the SR 11-7 effective-challenge requirement is operating in practice, not just on paper.

Evidence

Field observation across three community-bank engagements 2024–2025 (asset sizes $1.2B, $2.4B, $3.8B): time per commercial memo dropped from 22–28 hours to 12–18 hours within 90 days of deployment. Variance within the post-deployment range correlates with two factors — the analyst’s training depth (analysts with formal training spend less time on verification than analysts who learned the tool informally) and memo complexity (CRE construction memos compress less than C&I term-loan memos because the structural variability is higher).

The economics are the second-most-important outcome. The most-important outcome is what changes for the credit team itself: the senior analysts spend more time on the credit judgment that they were hired for, the junior analysts learn structural reasoning faster because they see good first drafts to react to, and the CCO has time to coach rather than triage. A bank that builds this and treats it as purely a cost-avoidance play is missing the bigger win.

What to do next

A 90-day sequence for a bank ready to start:

  1. Days 1–14: Vendor evaluation

    Evaluate nCino, Moody's, Baker Hill, Abrigo, and Finastra against your existing core stack and your credit shop's actual workflow. Require a named community-bank reference at your tier from each. Require sample SR 11-7 documentation from a deployed bank.

  2. Days 15–45: Pilot design and SR 11-7 documentation

    Pilot one credit portfolio segment (typically C&I term loans, $1M–$10M, single-product). Build the bank-voiced SR 11-7 documentation, the effective-challenge protocol, and the analyst-training plan.

  3. Days 46–75: Pilot execution and analyst training

    Run the pilot through 30–50 memos. Train every analyst in the segment on the verification discipline. Document the substantive-changes pattern (what the analysts catch, what they don't) and refine.

  4. Days 76–90: Full deployment with examiner-ready documentation

    Roll the workflow to the full credit shop. Assemble the examiner-ready documentation: model documentation, validation plan, effective-challenge log, third-party file, board summary.
